Failed project. If you can't write basic shit like Ren'py then you shouldn't even think about it. Further you'd need a DEDICATED artfag which is rare as fuck because those bipolar mother fuckers disappear in a heart beat.
If you wanted maximum success I'd say write/plan the whole thing in advanced - air tight. Have all the proposed mechanics/scenes/lines. Get a coder and a drawfag. Give them a short clear timeline in order to get a clear, non-shifting amount of production done. Get both put them together and viola.
The projects fall apart when you wait on someone else. When the drawfag has nothing to do until he has everything to do and there's constant changes. When the coder has to make up new scenes and route splits. When the writer has to entirely rework characters or arcs because of changes in ideas or mechanics.
Three people. Writer goes first, finishes and runs all the required CGs and all the proposed mechanics past the draw and code. Draw and code confirm t's plausible, commit to a timeline, and work.
None of this write as you go bullshit. None of this crowd sourced ideas shit.
One vision, one plan. Someone says something cool? Make a sequel or patch it later if possible. One vision, one plan - no changes.
