I have watched the movie online back in October/November. It felt visually good, but the story was decent. It's not a masterpiece.
What went right?

The visuals and music, alongside most of the characters.

The story started off neat but got bad near the third act when we finally saw Kubo's Grandfather and the big reveal about the parents.
Pacing was shite, too. One moment Beetle and Monkey are at each other's necks and then they're eyefucking each other. Not to mention that Beetle himself was introduced too late into the film and not given enough to screentime to really connect to him.

Also, the ending. The bit with Kubo and the parents is fine, but the Grandfather becoming human and being forgiven was out of nowhere and really anti-climactic.

And just a nitpick, but did you really need to give a big credit to George Takei? He couldn't even be called a minor character and only said one line in the whole film.

I began to lose interest when things got real slow starting at the whale scene. The beginning was great and the ending was okay.

The whole middle was meh aside from Monkey vs. Sister

The story was mostly clunky, like they had a bunch of cool ideas and pieced them all together the best they could and slapped an ending onto it

it mostly had a lot of good moments and the animation is incredible

A lot of things felt rushed, like the sisters being killed in short order and the clumsy revelation that the Beetle was Hanzo right before he was killed. The movie was also pretty heavy in the sap department, and the Moon King was a pretty flat antagonist. It felt like he hated the world just to serve as a counterpoint to Kubo's views.

I liked it overall though. Laika always delivers in the visual department and the story was neat, with the legendary items and cold celestials and magic and what not.

More like a moving from set to set vibe

Same.
Maybe the story would have made a better TV series. But then there's always the risk that the journey would just go on in perpetuity, if not at least too long.

Either you have a rock-solidly efficient pipeline like Aardman, or you're a freaking millionaire with unlimited money to spend if you're to go for stop-motion these days as a viable medium for a feature.

I just wish they tried some more interesting concepts in their original concepts at Laika since they don't really care for commercial viability. It's pretty passable adventure fare so far.
